  • You want to prove the concept first: Use an off-the-shelf tool to validate the value of an AI application before investing in a custom build.

Go Custom When:

  • Your data or process is genuinely unique: If no existing tool is trained on your domain, your data, your terminology — custom AI will outperform generic tools significantly.
  • Integration requirements are complex: Off-the-shelf tools often integrate with a limited set of platforms. If you need deep integration with proprietary or legacy systems, custom is often the only option.
  • Data sovereignty is critical: Custom AI can be built and hosted entirely within Australian infrastructure with complete data control. Most SaaS AI tools process data offshore.
  • You're building competitive differentiation: If AI capability is a core competitive advantage — not just operational efficiency — custom AI is worth the investment.
  • Scale justifies the build cost: If you'll automate 10,000 documents per month, a custom build at $30,000 amortises quickly against per-document SaaS costs.

The most common mistake is building custom when off-the-shelf would do. Start with the question: "Does a product that solves this specific problem already exist?" If yes, evaluate it seriously before considering custom. Custom AI is a powerful option — but it's also expensive, time-consuming and requires ongoing maintenance. Reserve it for problems that genuinely require it.
